What should a hackathon pitch deck contain?

Three minutes total, with about ninety seconds on the demo. Anything else, a market size, a competitor grid, a technology logo wall, comes out.

The "what we cut" slide surprises teams, and it is the slide that has most often earned a nod from judges I have sat beside. It says: we understood the problem well enough to know what was not the problem.
How do I structure a three-minute hackathon pitch?
Thirty seconds of setup, ninety of demo, sixty of close. Setup: the user, the pain, and the one-line solution. Demo: the happy path, narrated in the user's terms, "Priya uploads her invoice, and here is the total, validated". Close: how it works, what you cut, what is next, the ask. Rehearse with a timer three times. If you run over in rehearsal, cut the setup, never the demo.

What is a good opening line for a hackathon pitch?
The user's name and their problem, in ten words. "Ramesh grows wheat near Kanpur and cannot read the advisory SMS." Not "Hi, we are Team Innovators and we built an AI-powered platform." How do I demo without it crashing?
Freeze the code two hours before. Seed the data so no step depends on a live third-party call or the venue Wi-Fi. Rehearse the exact click path three times on the machine and browser you will present from. Record a full-path video and keep it open in a tab. Assign one person to drive and one to talk. If it breaks anyway, switch to the video without apology and keep narrating; judges score recovery too.

What do judges score, and how does the deck serve it?
Four things: feasibility, innovation, practicality and problem solving, with presentation as a smaller weight. The demo proves feasibility. The problem and user slides prove problem solving and practicality. The how-it-works slide and the "what we cut" slide show innovation and judgement. The close shows you know what a next step is. If a slide does not serve one of those four, remove it.

How do I handle Q&A after the pitch?
Repeat the question aloud, answer the fair part in two sentences, and stop. Expect: who is this for and have you spoken to them; what happens when it fails; how is this different from the existing tool; what did you build versus borrow; what would you do with a month. Say "we did not get to that" when true. Judges test whether you understand your own project, and a short honest answer beats a long confident one every time.

How do I adapt the deck for Smart India Hackathon?
Use the template the portal prescribes for that year exactly, because reviewers check for it [6]. Inside it, keep the same order: the department's problem in its vocabulary, the demo or a video of it, one diagram, feasibility and the constraints you honoured, impact for the department and the citizen, and a pilot plan. Replace "the ask" with "how this runs inside the department next month". Ministry judges reward fit with existing systems more than novelty.

What mistakes lose pitches?
Opening with the team and the stack. A slide of technology logos. Reading paragraphs off the screen. Explaining the architecture before showing the product. A demo that depends on Wi-Fi. Running over time so the demo gets cut. Ending with "thank you" instead of an ask. Five people speaking in turn with no handoff. Every one of these is on the checklists above, and every one I have watched sink a good build.

Do I need a video, a one-pager or a repository too?
Yes to all three, and they take an hour. A two-minute screen recording of the demo for organisers and for your LinkedIn post. A one-page PDF with the problem, the solution, the diagram and the team, for judges who want to remember you. A repository with a README that states the problem, how to run it, and what you would do next. These outlast the event; the deck does not.
