A hackathon is a timed competition, usually 24 to 48 hours, sometimes a few weeks online, where small teams build a working prototype that solves a stated problem and then pitch it to judges. The output is a demo, not a plan. The prize is usually cash, credits or an incubation offer, but the lasting value is the project, the repository and the people you built it with.

The word blends "hack", in the sense of building something quickly, with "marathon". In India the format ranges from a two-day event in a college seminar hall to Smart India Hackathon, the government-run national competition with a months-long process [1]. AI hackathons are the same format with problem statements that expect a model, an agent or a data pipeline in the solution.

I have been on both sides of the table: three first prizes as a builder, at IIT Roorkee, CSJMU Kanpur and MeetKats, a loss I learned more from than any win, and time as a judge and mentor at college events. This page is the version of the talk I give students, with the parts that made the difference between winning and not.

How does a hackathon work?

Registration opens weeks ahead. Teams form, usually two to five people. On the day, organisers reveal or confirm the problem statements, the timer starts, and teams build. Mentors circulate. At the end, each team submits code and a short deck and gets a few minutes to demo and answer questions. Judges score against a rubric, and prizes follow.

The single most important line in that timeline is "skeleton with the demo path stubbed end to end" in the first six hours. A team that can click through a fake version of the final demo at hour 6 will have a real one at hour 30. A team that builds features in isolation integrates at hour 33 and demos a crash.

How do I find and join a hackathon in India?

Devfolio and Unstop list most Indian college and company hackathons, Major League Hacking lists student events worldwide, Devpost covers global online ones, and Smart India Hackathon runs through colleges via its official portal. Follow the tech clubs of IITs, NITs and nearby colleges on Instagram and LinkedIn, because campus hackathons are announced there first. Register early; good events fill.

Can a beginner participate in a hackathon?

Yes, and you should, before you feel ready. Most college hackathons have a beginner track or no prerequisites at all. Join a team where one person can already build a basic web or Python app, take the role that matches what you can do, design, research, presentation, testing, and build the skill of finishing under a deadline. Nobody is judged on their first hackathon; they are judged on their demo.

How do I pick a hackathon idea that can win?

Pick a problem a specific person has, that you can demonstrate end to end in three minutes, where the hardest part is something your team can actually build in the time you have. Start from the problem statement's audience, list five problems that person has, choose the one with the clearest before-and-after, and cut everything that is not on the path from the user's pain to your demo.

Ideas that won for us, and why:

  • KrishGyan, Changethon 2025 at IIT Roorkee. Farming advice in the farmer's own voice and language over WhatsApp: pest control, crop health and weather, spoken back, no reading or typing needed. It won because the demo was a voice note in and a voice note out, which any judge could follow, and because the audience was real and underserved [6].
  • BrandHive, Product Genesis at CSJMU Kanpur. A platform for small businesses and emerging influencers to grow organically without a marketing budget. It won because we showed the whole loop, not a slide of features [7].
  • Annapurna, BYTEBATTLE by MeetKats. Coordinating surplus food between donors, NGOs and volunteers, with four roles and a verified-impact layer. It won on clarity of roles and a demo that walked one meal from a hotel kitchen to a shelter [8].

And the one that did not: STROT, where we built more and explained less, and a simpler team took the prize [9]. That loss is why every timeline I give now starts with cutting scope.

What are good AI hackathon project ideas?

The winning AI ideas apply a model to one narrow workflow with real inputs: voice-first advice for people who do not type, document extraction for a specific paper form, a RAG assistant over one institution's documents, a vision check for one quality problem, an agent that completes one repetitive task end to end. "ChatGPT for X" loses to "this one task, done, with this evidence".

A frame that produces ideas fast: pick an audience, farmers, first-year students, small shops, clinics, college offices; pick a friction, a form, a queue, a language barrier, a lost document; ask what the AI removes. KrishGyan came out of exactly that frame: farmers, the reading barrier, voice.

What do hackathon judges actually look for?

Judges score four things, whatever the rubric calls them: feasibility, does it work and could it exist; innovation, is there a real insight, not just a new coat of paint; practicality, would the stated user actually use it; and problem solving, did you understand the problem before you built. Presentation and teamwork are usually smaller weights. A working demo of a modest idea beats a slide deck of a grand one every time.

What questions do judges ask in Q&A?

Who is this for and have you spoken to them? What happens when this fails? How is this different from the existing solution? What would you build next with a month? Which part did you write yourselves versus take from a library? Judges use Q&A to find out whether you understand your own project, so short honest answers beat confident vague ones.

How do I pitch a hackathon project?

In three minutes: thirty seconds on who has the problem and what it costs them, ninety seconds of live demo on the happy path, thirty seconds on how it works with one architecture slide, and thirty seconds on what you would do next and what you are asking for. Say the user's name, not the technology's, in the first sentence. Rehearse it three times with a timer.

For Smart India Hackathon the format is more formal and the template is prescribed, but the same order inside it wins: problem, demo, how, next. Teams that open with a slide of technologies lose the room in the first fifteen seconds.

How do I give a demo that works live?

Freeze your code at least two hours before demos. Rehearse the exact click path three times on the machine you will present from, on the venue Wi-Fi if you can. Seed the data so the demo never depends on a live network call you do not control. Record a backup video of the full path and have it open in a tab. Assign one person to drive and one to talk.

The demo that failed for us at STROT failed on a live API call over venue Wi-Fi. Every demo since has run on seeded data with a recorded fallback, and none has failed.

How should a hackathon team be formed?

Three people with three roles: one who builds the core, one who owns the interface and the data, one who owns the problem, the deck and the pitch and also tests everything. Decide roles before the event, not at hour one. A friend who cannot code but can research users and present is worth more than a fourth developer.

Every first prize we won was a team of three with those roles. Teams of five spend their first three hours negotiating and their last three merging conflicts.

What is Smart India Hackathon and how do I crack it?

Smart India Hackathon is a national competition run by the Ministry of Education's Innovation Cell in which student teams solve problem statements posted by government ministries and industry. Teams register through their college, are shortlisted internally, then compete at the national level. To do well: pick a problem statement whose owner you can reach, build a working prototype early, and make the presentation about the ministry's outcome, not your stack.

The official portal carries the current year's problem statements, timeline and eligibility, and it changes each cycle, so read it rather than any summary, including this one [1]. What stays constant: the internal college round eliminates most teams, so treat the internal presentation as the real competition, and the national judges are domain experts from the problem's ministry, so the domain matters more than the demo polish.

Do hackathons help your career or resume?

Yes, when you turn them into evidence: a public repository with a readable README, a two-minute demo video, and a short write-up of the problem, the decision you made and the result. A line saying "participated in 6 hackathons" does nothing. A line saying "1st prize, Changethon 2025, IIT Roorkee, built a voice-first farming assistant over WhatsApp" with a link does the work of a semester of grades.

On LinkedIn, add the hackathon under Honours & awards with the issuer and date, and post the demo video the same week; hackathon posts travel further than any other student content, in my experience running a 500-member community. On the resume, one line per win, with the problem and the result, and the repository link.

What mistakes make teams lose?

Building for 34 hours and presenting for 2. Choosing a problem to impress rather than to solve. No roles, so everyone builds the same screen. A live demo that depends on Wi-Fi. A deck that opens with the tech stack. Not talking to a single real user. Sleeping zero hours and demoing incoherently. Every one of these is cheaper to avoid than to recover from.

What should I do after the hackathon?

Within a week: clean the repository, write the README, publish the demo video, and post the story. Within a month: decide whether the project deserves users, and if so, ship the smallest real version. Annapurna went from a hackathon prize to a tool people used because we kept the roles that worked and threw away the parts built for the judges.
